01The challenge

A 12-year-old Magento store, slow on mobile, painful to merchandise, and held together with duct tape. The brand had grown twice as fast as the platform and the trading team had stopped trusting the data.

02Our approach

A six-week discovery laid out a a custom-coded headless storefront migration with a fresh design system, a three-step checkout, and a Sanity-driven editorial layer. We rebuilt the front-end in TypeScript, baked in performance budgets and ran the cutover behind feature flags.

03The outcome

Launched on schedule, with zero SEO loss and a sub-second mobile LCP. Conversion almost trebled in the first quarter and the merchandising team now ship campaigns weekly without engineering.
